Guide

How to automate customer service for a small business.

Start with the repeat questions. Write approved answers for your top ten, put them in saved replies and an FAQ chatbot, route the rest to the right person, and send order updates automatically. Tools cost $0 to about $150 a month in 2026, and a done-for-you chatbot setup costs more upfront. Keep complaints, refunds and anything sensitive with a human. Our chatbot setup is €390 for a website.

Automate customer service

Most small-business support is the same ten questions asked many times: opening hours, prices, delivery times, returns, "where is my order". Answering them by hand eats the day. Automating them is a good first project because the answers already exist and the risk is low. This guide shows what to automate, in what order, what to leave alone, what it costs and how to get a first version running in a week. Tool prices come from vendor guides, so they are rough and change often.

What you can automate (and the order to do it)

1. Saved replies (canned responses). The cheapest step and the one to do first. Write your best answer to each repeat question once, and paste it in a click. Most email, inbox and helpdesk tools support this, often on free plans. Cost: $0 plus an hour of writing.

2. An FAQ page or help section. Put the same answers on your site so people can find them without asking. It also gives your chatbot clean source material.

3. An FAQ chatbot. A chat widget on your site or WhatsApp that answers from the facts you give it. The good ones say "I don't know" and pass the person to you with the details collected. The bad ones guess. This is the step to do carefully.

4. Auto-routing. New messages go to the right person or label without anyone sorting them: billing to one inbox, quotes to another, urgent words flagged. Rules in your inbox or form tool are enough to start.

5. Order-status and booking messages. "Your order has shipped", "your appointment is tomorrow at 10", "we received your request". These come from your store or booking system. Turning on the built-in notifications removes many "where is my order" messages.

6. After-hours replies. An auto-reply that says when you will answer, and a form that collects what you need to follow up.

What not to automate

Some conversations should reach a person quickly:

  • Complaints and angry messages. A scripted answer to an upset customer makes it worse.
  • Refund and cancellation decisions. Unless the rule is simple and written down.
  • Anything medical, legal or financial. A wrong answer has real consequences.
  • Custom quotes. The chatbot can collect the details, you set the price.
  • High-value customers. The relationships you cannot afford to lose.
  • Anything you cannot answer from approved facts. If the chatbot has to improvise, it will sometimes be wrong.

The case for a human fallback is backed by surveys, though vendor-published. A SurveyMonkey study reported by Unthread found that 79% of Americans strongly prefer a human over an AI agent, and only 15% of consumers experience a smooth handoff from AI to a human. Design the handoff first, and the rest gets easier: when the bot cannot help, it should pass over the conversation, so the customer never repeats themselves.

What it costs

ApproachTypical costSource
Saved replies and inbox rules$0, usually included in your email or helpdesk toolYour current tools
Free chat widget with scripted answers$0 a monthTechLion
SaaS chat with an AI add-onabout $29 to $79 a monthTechLion
AI agent trained on your documentsabout $19 to $150 a monthTechLion
Custom integrated build from an agencyabout $3,997 to $5,997 setup plus a monthly retainerTechLion

The TechLion guide is from a vendor that sells custom builds, and it contradicts itself on some monthly figures, so use the table for orders of magnitude and check each tool's own pricing page before you buy. Some platforms also charge per resolved conversation.

What the price does not show is your time. A self-service tool needs someone to write the answers, test it and read the conversations each week. That is why many small teams pay once for someone to set it up properly, then keep a small monthly fee for updates.

DIY or done for you

DIY works if you are comfortable with software and have time to test. Start with saved replies and a free or cheap chat widget. Expect to spend a few evenings getting the answers and the handoff right.

Done for you makes sense if you have more messages than time, you need WhatsApp or several languages, or you worry about the bot saying something wrong. You pay for setup, testing and upkeep.

Either way, own your accounts. You should hold the chatbot platform account, so that if you change provider the conversations and answers stay with you.

A simple first-week plan

Day 1: Find the top ten. Open your last 100 emails, DMs and messages. Count the repeat questions. Write the ten most common.

Day 2: Write approved answers. One short answer each, in your voice. Include the facts: prices, hours, delivery, returns. Mark any answer that needs a person's judgement.

Day 3: Set up saved replies and auto-routing. Load the answers into your inbox tool. Create two or three rules: quotes, billing and urgent.

Day 4: Turn on automatic messages. Order confirmations, shipping updates, booking reminders. Check the wording of each one.

Day 5: Put the answers on your site. An FAQ page, then (if you want it) a chatbot loaded with the same answers and a clear way to reach you.

Day 6: Test with awkward questions. Ask it things it should not answer: refunds, legal questions, "are you a person?". Fix the answers and the handoff.

Day 7: Go live, then review. Read the conversations for a week. Add answers for what customers actually ask, and remove what causes confusion.

Check results with numbers you already have: the count of repeat questions, response time and how many conversations got handed to you. Do not count "resolved by bot" as success unless the customer got what they needed.

Mistakes to avoid

  • Hiding the human. Always show how to reach a person.
  • Loading the bot with everything. Give it only approved facts.
  • Never reading the conversations. The log tells you what to fix.
  • Automating before you know the questions. Collect first, then build.
  • Ignoring privacy. Tell people they are chatting with a bot, and check what data your tool stores and where.

FAQ

How can a chatbot help a small business?

It answers the questions you get every week at any hour, collects details for quotes and bookings, and hands the important conversations to you. It does not replace judgement on complaints or custom quotes.

How much does an AI chatbot for a website cost?

Self-service tools run from $0 to about $150 a month in published 2026 guides, and custom builds from agencies cost thousands. Ours is €390 for a website, €690 for WhatsApp and €79 a month for upkeep, with platform fees paid directly by you.

Will a chatbot make things up?

It can, if it is allowed to improvise. Limit it to answers you approve, tell it to say when it does not know, and test it with awkward questions before launch.

Is there a free AI chatbot I can use?

Free tiers exist, and some free widgets run scripted answers only. Limits on conversations, features and branding usually apply, and you still need to write and test the answers.

Can a chatbot book appointments or take payments?

Some can, through a booking or payment tool. A safer starting point is to have it collect the details and send them to you, then add booking once the basics work.

What should I automate first?

Saved replies for your ten most common questions, then order and booking notifications. They are cheap, low risk and save the most typing.
